The Challenge

Admissions had flatlined at 40–50/month despite good ads. The real failures were all downstream of the click: poor lead quality, rising CPL, an unmeasured CPQL, pipeline leakage, silently broken API handoffs, an unstaged funnel, no cohorting or audience segregation, no defined ICP, slow TAT, and reporting too shallow to see where the funnel leaked.

Our Approach

A senior Fluxsy operator (no juniors) defined the ICP and a cohort model, rebuilt the funnel with real stages and qualification, repaired the broken integrations, segmented audiences by grade and intent, rewrote the GTM motion, and stood up a day-to-day cohort-wise MIS tracking 76 metrics across Platform, Channel, Grade, Campaign, AdGroup/AdSet, Ad, Placement, Device, SM-wise and OS-wise with funnel channeling so every leak became visible and fixable.

Results

  • 12X increase in monthly admissions in one month
  • 63% reduction in CPL and 81% reduction in CPQL
  • 95% reduction in TAT; conversion time cut from 28 days to 7
  • ROAS compounded ~12X → ~27X over 6 months — while budget was cut 50%+ (the funnel out-produced the team's capacity)
